Getting started

From AI Demo to Useful Automation: Start with a Pilot

An AI demo can look impressive after a few carefully chosen examples. Daily operations bring incomplete files, unexpected requests, and unavailable integrations. A focused pilot helps a company discover whether an automation is useful under those everyday conditions.

Define success before building

Choose one workflow with a named owner, such as preparing a document intake summary. Record how long the task currently takes, how often corrections are needed, and how much work arrives. These measurements create a baseline for a fair comparison.

Set acceptance criteria for both quality and effort. Saving time on a draft means little if staff spend longer checking it. Include review time, operating costs, and the consequences of an incorrect output when deciding what improvement would justify a rollout.

Keep a person in control

Begin with draft outputs or a review queue. Let the automation prepare information while a colleague checks it before anything is sent to a client or written to an important record. Define which missing fields, conflicting sources, or unusual requests always require attention.

Test with representative inputs and known expected results, including scanned files, duplicates, and partial submissions. Check what happens when an integration fails: the workflow should report the problem, preserve the task, and avoid creating duplicate actions during retries.

Expand after the results support it

Compare the pilot with the original process over enough real tasks to expose common exceptions. Look at handling time, correction rate, unresolved cases, and team feedback. Keep a manual fallback so staff can continue working if the automation is unavailable.

At Lunax, we use that evidence to decide what to improve and which additional steps are suitable for automation. A successful pilot is not the one with the most autonomous agent. It is the one that makes a specific task easier while keeping quality, ownership, and recovery clear.
